FP&A Variance Analysis Prompt

This is the full, production-ready prompt — not a teaser. Paste it into Claude with your actuals and budget data and run it today.

  • Decompose the year-to-date revenue and cost variances between budget and actuals by business unit, product line, and cost category from the data files provided, identify the three most material drivers of each variance, and produce a written commentary suitable for CFO review, so that the CFO has a precise, decision-ready summary of performance against plan that can be presented to the board without further editing.

    • Actuals vs. budget data file (Excel/CSV) — P&L by BU, product line, and cost category, current period and YTD

    • Budget file (Excel) — original approved budget by the same dimensions as the actuals

    • Prior period variance commentary (Word/PDF) — for tone and format reference

    • Materiality threshold definition — the minimum variance value or percentage that requires written explanation

    • OUTPUT FORMAT Variance commentary document (2–3 pages) with a structured exception table; formatted for direct insertion into the board pack without reformatting.

    • INTENDED READER CFO / FP&A Director — senior executive who will present this directly to the board; expects precision and no hedge language.

    • READER'S REACTION The CFO should be able to present the variance commentary to the board without editing a single line.

    • DOES NOT SOUND LIKE Hedge language ("it appears", "it seems"), vague directional statements ("costs were higher"), or invented benchmarks not present in the data.

    • SUCCESS MEANS Every material variance has a written explanation with a named driver; the three most material variances are ranked by size; the commentary is free of hedge language.

    • Evidence gate: Do not assert or conclude anything not directly supported by the input data. Flag any data gaps explicitly before proceeding.

    • Number formatting: Use thousands separators, two decimal places for rates and percentages, currency prefix as provided in the data.

    • Confidentiality: Do not include company names, counterparty names, or identifiable information unless explicitly provided in the input.

    • Professional tone: Output must read as if prepared by a qualified CPA/CFA. No hedging phrases. No consulting buzzwords.

    • No fabrication: Never invent prior period numbers, benchmarks, or external data not present in the input files.

  • DO NOT begin the analysis yet. First:

    1. List the key assumptions you are making about the input data

    2. Identify any data gaps that would affect output quality

    3. Describe your analytical approach in no more than 5 steps Only begin once I confirm your plan.

  • You need access to Claude (claude.ai). A free Claude account is sufficient to test most prompts. For prompts involving large context files (e.g. the Annual Budget or 13-Week Cash Flow prompts), a Claude Pro subscription is recommended for the extended context window.
